January 9, 2025, 4:18 p.m. I was closing my laptop, thinking about the first weekend in five weeks with no call. My phone buzzed. A maintenance lead from a conveyor manufacturer that builds systems for a regional distribution hub. Their customer's line was down. The drive was a Bonfiglioli worm gear motor, and the gearbox had seized.
Here's the thing about a downstream distribution center: downtime isn't just a repair ticket, it's hundreds of packages per hour backing up. The maintenance lead asked, 'Can you get a Bonfiglioli worm gear motor here by Monday?' I've learned not to answer that until I know the exact unit, the shaft configuration, and what else failed with it.
The call and the catch
The old unit's nameplate was scratched. We knew it was a W-series worm gearbox, around 90 mm center distance, 23:1 ratio. But the owner wanted to reuse his existing electric motor. That meant we also had to supply the motor shaft coupling between the motor and the gear reducer input.

Center distances, shaft sizes, hollow or solid output options, mounting positions. What the manual can't tell you is the motor side unless you measure it. Guess what I missed.
So, what's a servo motor?
While I was checking, the maintenance lead said, 'What about a servo motor? That's the modern route, right?' It's a fair question, and it comes up on every retrofit.
Short version: a servo motor is a closed-loop motor system. An encoder sends position feedback to a drive, so the motor knows where it is and can stop at a commanded position. It's great for robotics, pick-and-place, indexing tables. But the application here was a conveyor running at constant speed in one direction. A worm gear motor with the right ratio is still the practical choice: it gives high torque reduction, takes up little space, and often self-locks when the gear ratio is high enough. A servo can do the job, but then you're adding a drive, wiring, tuning, and a much higher cost for a motion profile that doesn't need it.
That said, I've also seen people treat servo as 'always better.' It's not. It's better when you need precision, not when you need a workhorse.
Wait: fuse reducers or used reducers?
One thing that cost us a couple of minutes: the original voicemail transcribed as 'fuse reducers.' My first instinct was electrical fuse? Thermal protection? It turned out he meant 'used reducers,' as in a replacement for an old unit. If you landed here searching fuse reducers, check whether you actually meant used reducers. That's a faster path than assuming a fuse and a gearbox belong in the same sentence.
The wrong motor shaft coupling
The Bonfiglioli gearbox manual showed the input shaft on our stock unit as 28 mm. We ordered a motor shaft coupling with a 28 mm bore. But the customer's motor had a 1.25-inch shaft, roughly 31.75 mm. The mismatch was completely mine. I had assumed metric motor shaft because the gearbox was European. The motor, however, was a NEMA frame motor. Metric gearbox, inch-based motor. That's a classic combo in retrofit jobs.
By 6:30 p.m. we found a source with an old stock coupling, paid for next-flight-out shipping, and absorbed the cost. The customer wasn't thrilled, but at that point the trust decision was simple: they were already paying a rush fee; they shouldn't also pay for my measurement mistake.
The $580 rush fee, itemized
Because we were moving fast, I also had to quote the rush fee without hiding it. The final quote was simple:
- Bonfiglioli worm gear motor: $1,450
- Motor shaft coupling: $115
- Rush fee (next available freight and priority allocation): $580
- Total: $2,145
The client paused. 'The rush fee is almost half the gearbox cost.' So I explained what $580 actually pays for. It's not a magic priority line. It means we pull a unit from stock reserved for a planned order, rush the freight so it arrives next day, rework our workflow schedule, assign someone to babysit it, and hold a buffer so a lost package doesn't turn into a missed deadline.
People think rush orders cost more because they are harder. The reality is they cost more because they are unpredictable. That's a difference worth understanding before you yell at the invoice.
I added one more thing: if we missed the promised delivery, the rush fee was refunded. I don't use the word 'guarantee' loosely, because FTC advertising guidelines (ftc.gov) remind us that delivery claims need a reasonable basis. A back-of-the-napkin hope is not a basis.
What I would tell someone ordering in a rush
The gearbox and the correct coupling arrived on site about 22 hours after the phone call. The line restarted the next morning. Two weeks later, the same customer placed three standard orders. Maybe that's coincidence.
What I wish I had done differently: asked for the motor shaft diameter on the first call. I know that now, and it's on our rush checklist. I also wish I had better data on how often small issues throw off rush orders. I don't have hard numbers on industry-wide failure rates. Anecdotally, from our own 200-plus rush jobs, I'd guess roughly one in ten has a hiccup like a shaft mismatch, missing key, or damaged part. Maybe it's lower; I haven't tracked it as carefully as I should. But I'd rather tell a customer that risk honestly than pretend everything always goes perfectly.
